Black Friday & Holiday Merch: Planning Your Q4 Apparel Drop
By The Velocity Wear Team
The final quarter — Black Friday, Cyber Monday and the holidays — is the biggest sales window of the year for most apparel brands. It is also the one they prepare for too late. Production lead times do not flex for the calendar, so a profitable Q4 is won in the planning. Here is how.
Plan backwards — and start early
Work back from your on-sale date through fulfilment, production and sampling, and add a buffer for the Q4 rush, when factories and couriers are busiest. The brands that sell out are the ones that produce their holiday stock well before the season, not during it.
Build a gift-friendly product mix
Q4 buyers are often shopping for someone else, so lean into giftable products and price points: a hero hoodie or tee, accessories like beanies and totes, and ready-made gift sets and bundles. Bundles raise average order value and make the buying decision easier.
Stock or pre-order?
- Hold stock of proven sellers so you can ship gifts immediately — speed matters in December.
- Use pre-orders for limited or new designs to gauge demand without over-producing.
- Keep a sizing buffer on bestsellers; the middle sizes sell out first.
Design for the season — and scarcity
Seasonal or limited-edition designs give customers a reason to buy now. A clearly time-limited holiday drop, or a colourway available only for the season, converts better than an always-on product.
Protect your margin in the promotions
Black Friday is built on discounts, so build the margin in beforehand. Price with enough headroom that your promo still profits, favour bundles and gifts-with-purchase over deep across-the-board cuts, and lower unit cost by ordering at volume ahead of the season.
“You cannot discount your way to profit in Q4 — you plan your way there. Margin is set before the sale starts, not during it.”
Packaging, gifting and shipping cut-offs
Gift-ready packaging adds perceived value at the most gift-driven time of year. Publish clear shipping cut-off dates for delivery before the holidays, and plan dispatch capacity for the surge so the experience matches the hype.
